Who This Checklist Is For
If you're sourcing silicone sealants, elastomeric coatings, medical grade dispersions, or any specialty silicone product for industrial use—and you're trying to balance quality with budget—this is for you.
I'm a procurement manager at a mid-sized medical device manufacturer. I manage a roughly $180,000 annual budget for specialty elastomers and sealants. Over the past 6 years, I've negotiated with 12+ material vendors, and I've documented every single order in our cost tracking system. This checklist is what I actually use when evaluating a new silicone supplier or re-bidding an existing contract.
There are five steps here. The third one is the one most people miss, and it's the one that's saved us the most money.
Step 1: Define the Application Spec, Not Just the Material Name
This sounds basic, but it's where most cost creep starts. If you ask for “silicone sealant,” you'll get quotes on anything from a general-purpose construction grade to a high-purity medical grade. The price difference can be 4x.
Before you send out an RFQ, write down:
- Environment: Is this exposed to UV, chemicals, steam, or extreme temperatures? If it's a bathroom sealant versus a food-grade gasket, the spec is entirely different.
- Certification needed: ISO 10993 for medical? UL for electronics? FDA for food contact? Certification adds cost, but you can't skip it if the application requires it.
- Physical properties: Hardness (Shore A), tensile strength, elongation. If you don't actually need 800% elongation, don't spec it.
What I mean is that getting specific upfront saves you from paying for over-engineering. If you spec a “general-purpose industrial sealant” when a “construction-grade” would do, you're leaving money on the table. And if you under-spec, you pay later in rework.
Checkpoint: Go back and verify every spec line against the actual use case. Delete any requirement you can't justify with a “because…”
Step 2: Ask for Per-Unit Cost and Per-Volume Cost
Most buyers focus on per-kilogram or per-liter pricing. But silicones are sold by weight, and different formulations can have very different densities. A cheaper per-kg material might be less efficient because you need more of it to cover the same area.
When I evaluated silicone elastomeric coatings for a building project in Q2 2024, Vendor A quoted $8.50/kg. Vendor B quoted $7.20/kg. I almost went with B before I checked coverage rates: B needed 1.4 kg per square meter for the same thickness. A needed 1.1 kg. The per-square-meter cost was $9.35 for A and $10.08 for B. A was actually cheaper by 7%.
Checkpoint: Ask for coverage data or yield per unit. Multiply: (price per kg) x (kg per application unit) = actual cost.
Step 3: Add Hidden Costs — The One Most People Forget
Here's the step I learned the hard way. After tracking 47 orders over 4 years in our ERP system, I found that 23% of our “budget overruns” came from what I call the three hidden costs of specialty materials:
- Minimum order quantities (MOQs): A great unit price might only apply if you buy 200 kg. If you only need 60 kg, you either pay the MOQ premium (i.e., buy 200 anyway) or get hit with a smaller-order surcharge. That $12/kg quote becomes $18/kg for your actual volume.
- Lead time variability: If you need material in 3 weeks and the standard lead time is 5 weeks, the supplier might charge a 15-25% rush fee—or you have to air freight, which adds another 30%.
- Test and validation: When switching to a new supplier of a medical grade dispersion or a critical sealant, you'll need to validate it for your process. That could mean sample testing ($200-1,000 per batch), a process trial (lost production time), or recertification fees.
Checkpoint: Ask each vendor for an all-in quote covering: unit price, MOQ conditions, standard lead time, rush fee percentage, and validation support.
Step 4: Evaluate Risk vs. Savings
To be fair, a cheaper supplier might work perfectly for 95% of your orders. But that 5% where they miss a spec or deliver late? That could cost you far more than you saved. I get why people go with the lowest quote—budgets are real. But the hidden costs of a failure in a medical or automotive application are steep: line downtime, scrapped components, expedite fees, even customer penalties.
I built a simple risk calculator after getting burned twice: for every potential new vendor, assign a “risk budget” of, say, 10% of the annual spend. That's the cushion you set aside in case of quality or delivery issues. If the cost savings is less than 10%, the risk probably isn't worth it. If it's more than 20%, it's worth exploring—carefully.
Checkpoint: Estimate the cost of one quality failure (lost production + rework + delayed shipment). Divide by your annual order volume. If that number is more than the savings per order, reconsider.
Step 5: Run a Three-Supplier Comparison Using a Simple TCO Sheet
This is the final check. After I gather quotes, I put them into a spreadsheet with the following columns:
- Unit price (per kg or per liter).
- Quantity needed (for one year's expected demand).
- Coverage rate (from Step 2).
- Hidden costs: MOQ penalty, rush fee estimates, validation costs.
- Risk budget (10% of annual spend as cushion, from Step 4).
- Total cost of ownership = (unit price × quantity) + hidden costs + risk budget.
In Q2 2024, when we switched vendors for a silicone elastomeric coating after running this analysis, we saved $8,400 annually—that was 17% of our budget for that line item. The new vendor's unit price was higher; they won on TCO because their coverage was better and their lead time more reliable.
Checkpoint: Do not sign until you've run this sheet for at least three quotes. I've seen savings of 30% on TCO just by adding a third vendor to the mix.
Common Mistake: Treating Every Silicone Supplier as Interchangeable
Granted, many silicone materials seem similar on paper. But a dow corning medical grade dispersion has different purity specs than a general-purpose silicone emulsion. A silicone catsuit uses a different grade of elastomer than an o-ring fitting in a hydraulic system. The material cost structure varies by production complexity, certification level, and scale.
The cheapest quote might come from a supplier who doesn't carry the exact certification you need. That “savings” becomes a $1,200 re-certification cost or, worse, a rejected batch.
Final thought: I'm not 100% sure this checklist will cover every scenario—every supply chain is different. But roughly speaking, these five steps have helped me cut about 12% from our annual spending on specialty silicones over three years, without sacrificing quality. Start with Step 3. That's where the real savings hide.
